PPC buys velocity and data today; organic ranking compounds and pays back for years. ROI comes from one team running both against a shared keyword map, because a split between an SEO agency and a PPC agency puts your most valuable data on opposite sides of a fence. ## The short version - **The question contains the mistake.** SEO and PPC on Amazon are one system with two dials, not two services to procure separately. - **Ads are the fast loop.** They generate sales velocity and search-term data within days. - **Rank is the slow loop.** It converts that velocity into sales you stop paying for, and it decays if the fast loop is switched off carelessly. - **The seam is where ROI dies.** Two vendors, two keyword maps, two attribution stories, zero owners of the whole number. - **Judge the engagement on brand profitability.** Channel-level ROI stories are easy to tell and easy to rig. ## Why the split fails on Amazon specifically Amazon's ranking algorithm rewards sales velocity and conversion on a keyword. Advertising is the fastest legal way to create both, which means every dollar of PPC is also an SEO input. Run the two through separate agencies and the PPC shop optimizes for efficient spend this month, the SEO shop optimizes for positions it cannot create demand for, and neither owns the interaction term, which is where the actual return lives. On Google that split is at least arguable. On Amazon the two channels share one currency, keywords and conversion, and separating them splits the currency in half. ## The checklist: one system, run properly 1. **One keyword map with one owner.** Done properly: a living document per product and per marketplace, covering what you rank for, what you bid on, and the gap between them. If two firms each keep their own, you have two half-maps. 2. **Search-term data flows into the listing.** Done properly: converting queries from the ad console show up in titles, bullets, and backend terms on a fixed schedule, and someone can show you the last three examples. 3. **Rank tracked per marketplace, never blended.** Done properly: German rankings come from German-language keyword work, not translated American keywords. Our listing content is written in-house in English, German, Spanish, and French for exactly this reason. 4. **Spend judged against margin and rank contribution.** Done properly: the monthly review answers what did the spend buy besides sales, in positions held or gained, and contribution margin stays on the same page. 5. **A stop rule per keyword.** Done properly: an agreed point at which a term that will not convert or rank stops receiving money, decided in advance rather than in the post-mortem. 6. **One outcome metric above both channels.** Done properly: the engagement is judged on whether the brand is profitable, not on channel ROI. Across our portfolio, the majority of brands reach profitability within their first year, and that is the level a combined engagement should be accountable at. ## Where I paid the tuition on this Early on I poured ad money into a failing product for three months, waiting for the campaigns to turn it around. They did not, because the problem was never the advertising. That expensive quarter produced the discipline we now run: defined criteria, set in advance, for when spend stops. It also settled this page's question for me. Ads amplify what a product and its listing already are. Ranking work decides what there is to amplify. Buying either one without the other is how you pay tuition twice. ## What most agencies will not tell you Channel attribution flatters whoever runs the channel. A PPC agency's ROI deck counts every sale its last click touched, including buyers who searched your brand name and would have found you anyway. An SEO agency's deck credits rank improvements that paid velocity actually bought. Both stories can be true in the same month on the same account while the blended number goes nowhere. The question that cuts through it: ask each candidate how their work shows up in the other channel's metrics. Whoever has a fluent answer understands the system. Whoever hesitates is selling you a dial, not an outcome. One more: the keyword map should start from demand data, not from your current catalog.
