Score it. Ten items, weighted by how much each one moves first quarter revenue, and a gate at the bottom: below 70 out of 100 you are not ready to ship stock. Most failed launches score badly on the same three rows. ## The short version - **A checklist you tick tells you nothing.** A checklist you score tells you what to fix first. - **Weight the rows.** The primary image and the conversion path matter more than a filled out backend field, and the scoring should say so. - **Two advertising numbers belong on the sheet before launch day**, not after: your target at launch and your target at maturity. - **Every unscored row is an assumption.** Assumptions are what turn a $10,000 first order into dead stock. - **Run the score with someone who has no stake in shipping the container.** Founders mark their own launch generously. Everybody does. ## The launch scorecard Score each row 0, 1 or 2. Zero means missing, one means done about, two means done to a standard you would show a competitor. Divide your total by 1.5 to get a score out of 100. Below 70, the launch is not ready. Between 70 and 85, launch at reduced spend and fix the weak rows in the first month. Above 85, spend properly from day one. ## Why the weights sit where they do Rows one to three carry the most weight because they decide what happens to the traffic you pay for. Traffic is purchasable at any hour. Conversion is not. A listing that converts poorly turns every advertising decision below it into an argument about the wrong thing. Row four is the one most sellers skip, and it is the row I would ask any agency about first. Your advertising efficiency target is not a single number for the life of the product. At launch you accept a poor ratio deliberately, because you are buying rank, reviews and data. At maturity you tighten it, because the organic position is doing work the ads used to do. An agency that quotes you one target for both stages has not thought about your product, and an agency that refuses to write either number down is protecting itself rather than planning your launch. Rows nine and ten are light on weight and heavy on consequence. Backend fields cost an hour. Kill criteria cost a conversation nobody enjoys, and they are the only row on this sheet that limits your downside. ## Scoring it honestly Our operators run a version of this sheet on every brand we take on, and the pattern rarely changes: sellers score themselves high on the fields that were easy to complete and low on the ones that needed a decision. The primary image is almost always marked as a 2 by the person who chose it, and almost always scores a 0 or 1 when someone compares it against the top three competitors on a phone screen. Two rules make the score useful. First, someone outside the launch marks it. Second, every 0 gets an owner and a date before the container is booked. A scorecard with unowned zeros is just a nicer looking to do list. ## What most agencies will not tell you A launch checklist is a sales asset for the agency selling it. It is long because length signals thoroughness, and most of the rows are cheap for the agency to complete and low impact for you. Nobody advertises the fact that a hundred point checklist and a ten point scorecard usually produce the same launch, because the same three rows decide the outcome. The other thing: the checklist is not the deliverable. The decision at the bottom is.
