Skip one and the failure surfaces months later on your listing. ## The short version - **Every listing problem starts earlier.** Bad reviews, dead ads, and stockouts are usually sourcing decisions surfacing on a delay. - **Run the economics before the samples.** A beautiful unit that cannot fund launch advertising is a hobby. - **Two factories minimum.** Sampling one supplier gives you a price. Sampling two gives you leverage. - **Inspection is a line item, not an option.** Budget it into landed cost from the first quote. - **Set the reorder trigger before the first order ships.** The restock decision arrives faster than almost anyone expects. ## Work backwards from the symptom The costliest sourcing mistake I see is treating the checklist as paperwork. Sellers skip an item to save a week, and the bill arrives a quarter later wearing an Amazon costume: a review problem, an advertising problem, a stock problem. Falling in love with a factory is how sellers end up manufacturing products nobody asked for. 2. **Three quotes.** Same specification sheet to every supplier, so the numbers are comparable. 3. **Samples from two factories.** You are buying information about consistency, not just a prototype. 4. **Unit economics at target retail price.** Landed cost, Amazon fees, and advertising all subtracted before you commit. This item decides your advertising ceiling, and your ACoS target will change by stage, aggressive at launch and efficient at maturity, so the margin has to fund the aggressive phase or the launch never leaves the runway. 5. **MOQ negotiated.** The first number a factory quotes is an opening position, and a smaller first order is often available in exchange for a higher unit price, which is usually a trade worth making. 6. **Production terms in writing.** Deposit, balance, timeline, and who pays for rework when quality misses. 7. **Defect standard agreed.** A written quality limit both sides signed before production starts, because an argument about what counts as defective is unwinnable afterwards. 8. **Pre-shipment inspection booked.** Scheduled at purchase order time, and the balance payment waits for the pass. 9. **Packaging compliant.** Labeling, suffocation warnings, and carton requirements checked against Amazon's current rules, not last year's. 10. **Reorder trigger set.** A date or unit count that fires the next purchase order automatically, decided while the first order is still on the water. Production runs are built by different hands, under time pressure, with materials bought at scale, and quality drifts toward whatever your inspection tolerates. First orders often get the senior line, reorders get whoever is free. Inspect every order, not just the first one. And when you push hard on price, factories rarely say no. They say yes and change the material. The quote drops, the specification quietly follows, and you find out from your reviews.
