A managed service puts a named owner inside the account every week and answers for the numbers. So choose on who carries the work after the report lands, rather than on the quality of the report.

## The short version

- **Consulting ends when the document lands.** Management ends on 30 days' notice, and every week in between belongs to a named person.
- **The one consulting offer here is free.** A written audit comes back inside 48 hours with the fixes in priority order.
- **Advice that cannot reach your supplier has a ceiling.** Sourcing and quality control run out of our own Guangzhou studio, on frameworks built across 500+ brands.
- **Caseload decides your week more than capability does.** Ask how many brands the person assigned to you already carries, in writing.
- **A plan with no owner turns into a to-do list.** Ask for a name, a reporting day, and what that person is allowed to stop.

## What consulting buys and what it leaves on your desk

Sellers write to me with one line: *"I don't have the profitability I expected."* Two different purchases answer that sentence. One produces a document, and the other produces an owner.

FBA is Fulfillment by Amazon, where Amazon stores your inventory, ships it, and charges fees for doing so. Consulting reads that system and tells you what to change. Management changes it, then reports what moved.

The seam matters most for a seller running one to three products at $5K to $30K a month. At that size no spare operator sits on your side of the table. So a plan you cannot staff is a cost with no result attached.

| What you are buying | Advice on its own | A managed account |
|---|---|---|
| The deliverable | a diagnosis with the fixes in order | that diagnosis plus the person who executes it |
| Who is in the account on Tuesday | you, or somebody you hire | a named operator carrying about 1.4 brands |
| What it costs here | nothing, the audit returns in 48 hours | $800 a month at one product, $2,400 at five |
| How it ends | when the report is delivered | on 30 days' notice, with the account and campaigns yours |

Flapen figures as of September 2026.

The advice is the cheap half of this decision, and the hours behind it are the expensive half.

## Six checks to run on any FBA consultant

Work through these in order, and count each one done only when its output exists in writing.

1. **Send the unit economics before the first call.** Landed cost, the fee profile, and last quarter's return rate go over first. Done properly, the plan names a margin figure on page one and states what advertising cannot fix here.
2. **Ask what they would stop.** Scale / Fix / Kill is a real decision, read from four signals: rating trend, return rate, conversion rate, and cost of customer acquisition trajectory. Done properly, the plan carries a defined window of 60 to 90 days and the numbers that end the spending.
3. **Ask who works the account after the report.** A consultant who answers "you do" is being honest. Done properly, the engagement names your executor by role and weekly hours before you sign.
4. **Ask for the audit before the proposal.** A written report with prioritized fixes should arrive ahead of any scope of work, and ours arrives inside 48 hours for nothing. Done properly, you hold a document you could hand to another provider tomorrow.
5. **Ask which audit areas they inspected.** The seven are listing quality, primary image click-through rate, conversion rate, ad performance, traffic channel activation, pricing, and return rate. Done properly, the report says something specific about at least five of them.
6. **Ask what the advice touches outside Seller Central.** Packaging, cartons, specification, and supplier terms sit upstream of every account problem you see. Done properly, the scope states in one line which of those the adviser will touch.

## Where FBA advice runs out

We keep sourcing and quality control inside a studio we run in Guangzhou. The negotiation, inspection, and specification frameworks used there came out of 500+ brands all-time. That is the half of an FBA problem no console can reach.

A carton that failed inspection in March arrives in September as a return rate. Returns above 8% take back the margin your best campaigns earned, and no bid change repairs a product that arrives damaged. An adviser who has never written a specification or rejected a shipment works on the visible half only.

The same limit explains why validation stays small first. Phase 1 commits 200 units and $5,000 to $10,000, enough to learn whether the unit and the market agree. Advice that changes your next purchase order beats advice that changes your bids.

So ask both halves in writing. Have the candidate name what they would change at the factory, then inside the account. Answering only the second half tells you the range of the work, which is useful rather than disqualifying.

## What most consultants will not tell you

The same checklist runs here, on the people selling the advice, me included.

1. **A report is easier to sell than a result.** Nobody loses a client because the plan went unstaffed, since the plan itself was delivered. Done properly, the adviser says in the first hour which of your problems the advice cannot reach.
2. **Nobody who bills monthly enjoys recommending a stop.** A retainer earns the same whether the product recovers or limps through another quarter. Done properly, the stop rule is written before the engagement begins, and it names the window and the four signals.
3. **Most FBA advice is account advice wearing a supply chain name.** Sourcing and logistics appear on the site, and the work happens in the console. Done properly, the scope separates the two in writing before money moves.
4. **You are allowed to take the audit and walk away.** The report costs nothing, and running the fixes yourself is a legitimate outcome. Done properly, you keep the document, keep the fee, and never speak to us again.

Hold Flapen to all four. If the audit says the remaining work is yours, do it yourself.

## Related answers

- [FBA definition Amazon](/blog/fba-definition-amazon)
- [FBA creatives](/blog/fba-creatives)
- [Best Amazon agencies for beauty and personal care](/blog/best-amazon-agencies-for-beauty-and-personal-care)
- [Enterprise Amazon agency for global expansion](/blog/enterprise-amazon-agency-for-global-expansion)
- [Done-for-you Amazon management: the complete guide](/blog/done-for-you-management)

One free thing to do this week, for a seller running one to three products at $5K to $30K a month.
