Germany, France, Italy, and Spain do not share demand. Size each one against a $2 million per year floor before you translate a single listing, then expand into the ones that clear it.

## The short version

- **One number gates the whole decision.** A marketplace that cannot support $2 million a year in category revenue will not repay the setup cost.
- **Translation is not localization.** Search terms in German are not the German words for your English keywords.
- **Compliance is a separate workstream** with its own owner, its own calendar, and its own failure mode.
- **Test with inventory, not with opinion.** A first tranche of about 200 units and $5,000 to $10,000 tells you more than any forecast.
- **Pick one operating model deliberately.** Country by country agencies, one multi market partner, or in house with freelance translators. Each breaks differently.

## Size the markets before you pick a partner

The floor we use before entering any market is $2 million a year of addressable category revenue. Below that, once you account for what it costs to acquire a customer, there is not enough revenue left to capture profitably. Applied to Europe, that rule stops the most common mistake in the region: switching on five marketplaces at once because the seller account makes it a checkbox.

Run the sizing per marketplace, not per continent. Germany and France frequently look nothing alike inside the same category, with different dominant sellers, different price bands, and different return behavior. Italy and Spain often reward a lower price point and punish a listing that reads as translated. Sweden, Poland, and the Netherlands can be genuine openings in a category where the big four are saturated, and dead ends in another.

The output you want from any partner before they quote is a per marketplace table: category size, growth direction, the top competitors and their ratings, the price band that sells, and the return rate typical of that category locally. Ours is built from over 90 data points before we recommend an entry. If a proposal arrives with one number for the EU as a whole, it was written without research.

## Three operating models, compared

| Model | Best when | Where it breaks | Real cost driver |
|---|---|---|---|
| One agency per country | A single market matters far more than the others and needs deep local retail work | Nobody owns the brand across markets, so pricing, creative, and inventory drift apart | Duplicated fees plus your time coordinating |
| One multi market partner | You want the same catalog, creative system, and advertising logic in every marketplace | Only works if the partner has the languages in house | Fee per product, not per country |
| In house plus freelance translators | You have an operator already and only need language coverage | Freelancers translate copy but do not research local search terms or handle compliance | Your operator's attention, which is finite |

The decision rule is simple. If your bottleneck is language and local search behavior, buy a partner with those locales on staff. If your bottleneck is a single country's retail dynamics, a specialist there may be worth the coordination cost. If your bottleneck is capacity, no model fixes it until somebody owns the catalog end to end.

Flapen runs across all 23 Amazon marketplaces and produces content in English, German, Spanish, and French from its own team, which is why we take the middle column. It is also why I would tell you honestly that if your entire European opportunity is one country and you have a strong local operator there, you do not need us for it.

## What actually has to be rebuilt per marketplace

1. **Keyword research from scratch, in the local language.** Native search terms, not a translated keyword list. This is the difference between a listing that ranks and one that reads correctly and sells nothing.
2. **Copy written locally.** Titles and bullets that use the phrasing shoppers type, with the units, sizes, and terminology the market expects.
3. **Images and A+ content with localized text.** The photography can carry across. The words baked into the images cannot.
4. **Compliance and registrations.** VAT and packaging or producer registrations are per country obligations with their own timelines. Assign an owner and a date, or a listing goes down at the worst moment.
5. **Advertising built on local terms.** Campaign structures can be cloned. Keyword sets cannot.
6. **A validation tranche.** About 200 units, $5,000 to $10,000, and a decision date. Up to four products can be tested at once if the catalog supports it.

## What most agencies will not tell you

European expansion is sold as a multiplier on your existing revenue. It is closer to launching a new brand with a head start on product development. The listing has to earn rank in a market where nobody has heard of you, the reviews do not travel with you in any meaningful volume at first, and the competitors already own the search terms.

The second thing: a lot of what gets sold as European management is a translation vendor plus account admin. Ask which team member speaks the market's language, whether they work for the agency or for a subcontractor, and who writes the keyword list. We do not subcontract anything, which makes that question easy for us and awkward for the answer you will get elsewhere.

The third: not every EU marketplace deserves your inventory. Killing a market that fails its sizing test is a good outcome, not a failure, and the partner should tell you that before you have committed stock to it.

## Related answers

- [Global Amazon marketplace expansion consultants](/blog/global-amazon-marketplace-expansion-consultants)
- [Global expansion services for Amazon JP, EU and AU](/blog/global-expansion-services-for-amazon-jp-eu-au)
- [Bilingual Amazon account managers for Europe and LATAM](/blog/bilingual-amazon-account-managers-for-europe-and-latam)
- [White glove Amazon catalog management for brands](/blog/white-glove-amazon-catalog-management-for-brands)
- [Done-for-you Amazon management: the complete guide](/blog/done-for-you-management)

Ask us to size your categories in each European marketplace before you commit stock, at [Flapen](/amazon-consulting).

## Keep learning

- [Compare Amazon business models](/guides/business-models)
- [Value your Amazon business](/tools/business-value-calculator)
","published","working-with-agencies",[14,15,16,17],"amz-expansion","listing-setup","keyword-strategy","amazon-fba","joel-turcotte-gaucher","/images/blog/clusters/done-for-you-management-08.jpg","2026-09-04T05:22:51.798+00:00
[23,27,31,35,39
"amazon-brand-management-for-eu-marketplaces-faq-1","No. Size each one first and enter the ones that clear the floor.
