Hire an agency when your private label brand needs every channel run continuously. The deciding test is load: ask any candidate how many accounts they personally carry, and how your work continues when they are unavailable. ## The short version - **Freelancers win on bounded scope.** One skill, one deliverable, a clear end date. - **Agencies win on coverage and continuity.** Someone is accountable for the whole account every week, and the work survives one person's holiday. - **Capacity is the hidden variable.** Whichever route you take, the person doing the work has a caseload. Find out what it is. - **Price the gap, not the headline rate.** A cheap freelancer plus your own unpaid coordination hours often costs more than a flat retainer. - **Run the scorecard below before signing anything.** Twenty minutes, six criteria, one decision. ## Score it yourself Private label is not one job. It is listing copy, image testing, PPC, inventory planning, promotion calendars, review management, and catalog hygiene, all running simultaneously and permanently. So the real question is not which option is better. It is which option covers the jobs your brand cannot skip this quarter. Two honest patterns emerge. A brand with one specific gap, say a PPC restructure or a copy rewrite, will see the freelancer win. A brand that needs the whole account run will see the agency win, provided the agency passes the capacity row. ## The capacity row decides most ties Caseload is where both options quietly fail. A freelancer with fifteen clients gives your account two hours a week. An agency account manager carrying twelve brands does the same thing behind a nicer dashboard. Neither will volunteer the figure, so ask it directly: how many accounts does the person assigned to me carry today. For calibration, Flapen runs at about 1.4 brands per operator. I set that ratio deliberately after watching what happens past four or five: the operator stops noticing things. Ranking slips get caught a week late, a suppressed listing sits unfixed over a weekend, a competitor's price move goes unanswered for days. A quoted caseload below five is credible. Anything above eight means you are buying report generation, not management. ## Where each option wins The freelancer wins on bounded, expert work: a PPC account restructure, a listing translation, a photography brief. Defined start, defined end, clear deliverable. Paying an agency retainer for a six-week project is waste. The agency wins when the work is continuous and cross-functional. Private label margins live in the seams between skills: the image change that lifts conversion, which lowers acquisition cost, which funds rank. One specialist cannot hold all the seams at once. First, plenty of agencies are freelancer networks with a project manager on top. If your work is subcontracted out, you are paying agency prices for freelancer structure with an extra layer of telephone in the middle. Ask who does the work and whether they are employees. Second, an honest agency should sometimes send you to a freelancer. When a seller arrives with a single healthy product and one broken ad account, a retainer is the wrong product for them, and I say so.
