If they cannot tell you what would make them recommend stopping spend on a product, their incentive is to keep every product alive and every retainer running. Ask that question first. The other eight red flags below are all downstream of it. ## The short version - **No kill criteria** is the red flag that predicts all the others. - **One ACoS target for every product stage** means they are maintaining ads, not managing them. - **Reporting that shows spend and sales but never cost of customer acquisition** hides the number that decides whether you are profitable. - **Account managers carrying 10 or more brands** cannot operate your brand. We run about 1.4 brands per operator. - **A quote that arrives before any market analysis** is a price for hours, not for outcomes. ## The nine red flags, ranked by what they cost you I have been on both sides of this table. I run Flapen, where 50 operators manage about 70 Amazon brands. Before that I ran data and technology at BRANDED and Moonshot Brands, two large Amazon aggregators, where I hired agencies and terminated a fair number of them. These are ranked by how much money the problem costs before you notice it. | # | Red flag | What it actually means | Cost before you notice |

Quality drifts quietly | | 8 | Free audit that is a sales deck | The audit is the pitch | Low, but it predicts the rest | | 9 | Case studies with no losses | A curated highlight reel | Low, but it tells you they will not be honest later | ### Red flag 1: no kill criteria I kept pouring money into a failing product for three months hoping the ads would turn around. They did not. That taught me the most important operational skill in this business, which is knowing when to stop. We now use defined kill criteria: rating trend, return rate, conversion rate, and cost of customer acquisition trajectory. If those do not improve inside a defined window, the product is killed. Not fixed, not given another month. Killed. An agency on a monthly retainer has a quiet structural incentive never to say this. Ask what they killed in the last quarter. If the answer is nothing, either their judgment is perfect or they are not exercising any. ### Red flag 2: one ACoS target forever A new product needs aggressive ACoS to build velocity and ranking. A mature product needs efficient ACoS to protect margin. Same brand, same agency, completely different number. Ask what they would target at launch and what they would target twelve months in. Two numbers with reasons attached is a good answer. One number is a red flag. A pause before answering is a worse one. ### Red flag 3: reporting without cost of customer acquisition Spend and sales are easy to report and easy to make look good. Cost of customer acquisition across each of the 5 traffic channels is the number that tells you whether the growth is worth having. If it is not in the weekly report, ask why. There is no good answer. ## How to spot shady amazon audit offers The free audit is the most common entry point in this industry, and most of them are sales decks with a chart on the front. A real audit tells you something you did not know and something you will not like. Ours looks at listing quality, primary image click-through rate, conversion rate, ad performance, traffic channel activation, pricing, and return rate. It produces a scale, fix, or kill recommendation on each product. A sales deck tells you your listing needs work and your ads are inefficient. That is true of every account on Amazon. If the audit does not contain a number specific to your account that you could not have found yourself, it is not an audit. ## Red flags your amazon agency is underperforming Different question, and worth separating. Choosing badly is one problem. Staying too long is another. The leading indicators show up before revenue does: 1. **Reporting gets longer and less specific.** More slides, fewer numbers. 2. **The same three initiatives appear in the plan for three consecutive months.** Nothing is shipping. 3. **Nobody has recommended killing anything.** See red flag 1. 4. **Cost of customer acquisition is drifting up while sales look flat.** You are buying the same revenue for more money. 5. **You are talking to a different person every month.** Account manager churn means your brand context is being rebuilt each time. Revenue is a lagging indicator. By the time it drops, you have already lost a quarter. ## What most agencies will not tell you The 5 traffic channels are organic, paid, promotions, influencer and creator, and off-channel. Most agencies run two: organic and Sponsored Products. That is what every educator teaches, so that is what the labor market supplies. The other three are where the highest return on ad spend currently sits. An agency that cannot run promotions, an influencer and creator program, or off-channel traffic is not a bad agency. It is a partial one, priced as though it were complete.
