Ordinary problems favor a smaller agency, unusual ones favor top-tier, and caseload decides more than size.","The honest trade is senior attention against institutional depth. Top-tier agencies have
specialists, processes, and enterprise infrastructure. Smaller alternatives give you the
people who actually built the method. Which is better depends entirely on whether your problem
is unusual or ordinary.

## The short version

- **The trade is attention against depth.** Both are real.
- **Ordinary problems favor attention.** Unusual problems favor depth.
- **Ask who did the work that built their reputation,** and whether they still do it.
- **Top-tier minimums often exceed your fee entirely.**
- **Score both on caseload,** which cuts across the whole comparison.

## What top-tier provides

I run Flapen with 50 operators managing about 70 brands, so read this knowing my
position. The advantages of large agencies are real and worth naming honestly.

| Advantage | When it matters |
|---|---|
| Specialist bench | Unusual technical problems, large DSP budgets |
| Multi-market compliance infrastructure | Simultaneous expansion across several countries |
| Enterprise reporting | Board or investor requirements |
| Procurement credibility | Internal justification for the spend |
| Amazon relationships | Occasionally useful on escalations |

If your problem sits in that column, a top-tier agency is the right answer and the alternatives
below will underperform for you.

## What the alternatives provide

**Senior attention.** At a smaller firm you work with the people who built the method rather
than with someone applying it. That distinction matters most when the answer is not standard.

**Operating experience.** Some smaller agencies run their own brands. We built our sourcing
and quality control frameworks across 500 plus brands through our own Guangzhou studio, and
began purchasing and launching Flapen-owned brands in 2025. Having made the expensive mistakes
on our own money changes what advice sounds like.

**Flexibility.** Month-to-month terms, published pricing, and a willingness to say a service
is not worth buying yet.

**Lower caseload,** usually. Ours is about 1.4 brands per operator. That is the number that
determines what your account actually receives.

## The question that cuts through

Ask who did the work that built the agency's reputation, and whether that person would work on
your account.

At many top-tier agencies the answer is that the founders built it, they now sell and manage,
and your account goes to someone applying documented process. That is not a criticism, it is
how scaling works, and it is exactly what you are buying when you buy a process.

At a smaller firm the people who developed the method often still run accounts. Whether that
is worth more than institutional depth depends on how standard your situation is.

## When top-tier is wrong for you

Three situations.

**Your spend is below their minimum.** Many top-tier agencies have minimums that exceed a
smaller agency's entire fee. Below that threshold you are a rounding error inside their model.

**Your problem is ordinary.** Most Amazon problems are: weak primary image, conversion below
category norm, one ACoS target applied to everything, two of five traffic channels running.
Institutional depth adds little to problems with known answers.

**You need judgment more than execution.** Deciding whether to launch a product, whether to
expand, or whether to kill a SKU benefits from an experienced operator rather than from a
larger team.

## What most agencies will not tell you

Both sides overstate. Large agencies imply that scale equals quality. Smaller ones imply that
scale equals neglect. Neither is reliably true.

The variable that actually predicts your experience is caseload, and it cuts across the size
question entirely. Some large agencies run low caseloads for a specific client tier, and some
boutiques are quietly overloaded. Ask every candidate the number, in writing, and weight it
above the size of the logo.

The second thing: reputation lags reality by years. The case studies that built a top-tier
agency's name were produced by a team that may have grown, changed, and raised caseloads
since. Evaluate the team you would actually get.

## Related answers

- [Alternatives to big-box Amazon agencies](/blog/alternatives-to-big-box-amazon-agencies)
- [Alternatives to big network Amazon agencies](/blog/alternatives-to-big-network-amazon-agencies)
- [Alternatives to hiring a big Amazon consultancy](/blog/alternatives-to-hiring-a-big-amazon-consultancy)
- [Full-service Amazon agency recommendations](/blog/full-service-amazon-agency-recommendations)
- [Hiring an Amazon agency: the complete guide](/blog/hiring-an-agency)

Ask who would actually work on your account, here and everywhere else.
