Move in stages: audit what the legacy agency actually does, keep what works, and gate each handover on measurable results. Do not switch everything at once; sequence the transition over one to two quarters. ## The short version - **You have four exits:** a specialist per function, freelancers, an in-house hire, or a smaller full-service operator. - **Never rip and replace.** A staged migration protects revenue while you test the replacement. - **Each stage has a gate.** No gate passed, no next stage. - **The market-sizing question exposes weak candidates** faster than any reference call. - **Exit terms decide how painful this is.** Check what you keep before you check what you pay. ## The migration, stage by stage You signed with a large agency when the brand was smaller. The senior people from the pitch moved on, the deck got more polished, and the numbers went flat. The instinct is to fire them on a Friday and start fresh on Monday, which is how brands lose a quarter of momentum. Run it as a sequence instead, with a gate at every stage. 1. **Audit what the incumbent actually does.** Pull the last 90 days of work product: campaign changes, listing edits, reports, tickets. Gate: you can name, specifically, what was done last month and what it cost per hour of real work. Most sellers cannot, and the number shocks them in both directions. 2. **Shortlist replacements by structural fit, not size.** This is where candidates reveal themselves. Ask each one to size your market before quoting anything. We hold a **$2 million per year minimum market size** before entering a product, because below that there is not enough revenue to capture profitably once acquisition costs are paid. A candidate who quotes a retainer without sizing your market is selling hours. For any new product bets in the plan, ask how they validate: our Phase 1 is 200 units and $5,000 to $10,000, testing up to four products at once before scaling anything. 3. **Trial one function for 30 days.** Give the strongest candidate a single lane, usually advertising or listing work, while the incumbent holds the rest. Gate: a measurable improvement inside the month. When we onboard an account, measurable ACoS improvement typically lands inside 30 days, and I consider that a fair bar for anyone replacing us. 4. **Transfer access, keep control.** The replacement works inside your own Seller Central through granted user permissions that you can revoke at any time. Gate: at no point in the migration does anyone but you own the account, the campaigns, or the creative. If a candidate wants the account under their entity, stop the sequence. 5. **Exit the legacy contract cleanly.** Serve notice only after stages 1 through 4 hold. Gate: you leave with the account, the ad history, the creative files, and a written handover. Freelancers fit small catalogs and tight budgets, with the known cost of single-person risk. An in-house hire fits brands big enough to fill a full week with Amazon work. A smaller full-service operator fits sellers who want one accountable team without big-agency overhead. The wrong answer is usually staying put out of switching-cost fear, because that fear is priced into legacy retainers. ## What most legacy agencies will not tell you Inertia is a revenue line. Annual contracts, proprietary dashboards you lose on exit, and reporting formats only they can produce are switching costs by design, not service features. The sharpest question to ask an incumbent is the one to ask any replacement too: what exactly do I keep if we part ways in 60 days. If the answer takes more than one sentence, you have found the business model. The other quiet truth: account teams at large agencies turn over, and your brand's institutional memory lives in people who may have already left.
