Largeagencies are structured around large accounts, so a small client gets a junior managercarrying many brands. Ask any alternative for its brands-per-manager number and you haveyour comparison. ## The short version - **Caseload is the variable,** not agency size. Ask for the number in writing. - **Big agencies are built for big accounts.** That is structure, not quality. - **Four real alternatives:** boutique agency, operator-led agency, fractional lead, specialists. - **You give up procurement comfort** and some breadth. Know what you are trading. - **We run about 1.4 brands per operator.** Use that as a reference point. ## Why big-box often fits badly below seven figures I run Flapen with 50 operators managing about 70 brands, so read this knowing whichside I sit on. The structural point holds regardless. A large agency's economics depend on utilization. That means account managers carry manybrands, process is standardized so it can be delegated, and senior people appear during thesales cycle and rarely afterwards. For a $2M-a-month brand with a dedicated pod, that machineworks well. For a $30K-a-month brand it produces a junior manager, a template, and slowresponses. Nobody is behaving badly. The model is built for a different customer. ## The four alternatives | Alternative | What you get | What you give up |

You buy that separately | | Specialist stack | The strongest available per discipline | You coordinate. That is a real job | ### Boutique agency The straightforward swap. Fewer clients per manager, more senior involvement, usually moreflexible terms. Ask two things. The caseload number in writing, and what happens when the one person whoknows your account is unavailable. Small teams trade bench depth for attention, and that isusually the right trade until it is not. ### Operator-led agency An agency that also runs brands of its own, or was built by people who did. The advantage ispattern recognition from real operating rather than from client work alone. We built our sourcing and quality control frameworks across 500 plus brands through our ownGuangzhou studio, and started purchasing and launching Flapen-owned brands in 2025. The valueof that is having already made the expensive mistakes somewhere other than on your account. ### Fractional Amazon lead A senior person for a day or two a week, holding strategy while you buy execution elsewhere.Underused and often the right answer for a brand at the awkward size where one full-time hireis too much and an agency retainer feels like paying for coordination you could do yourself. ### Specialist stack Photography here, PPC there, sourcing somewhere else. Best possible quality per disciplineand you become the coordinator, which is a real job with real hours. Budget your own timehonestly before choosing this. ## What you actually give up leaving big-box Three things worth naming, because the honest version helps you decide.**Procurement comfort.** A well-known name is easy to justify internally. If you have a boardor investors, that has real value.**Bench depth.** Large agencies can put a specialist on an unusual problem quickly. Smallteams cannot always.**Scale infrastructure.** Multi-marketplace compliance, large DSP budgets, and enterprisereporting are easier at size. If none of those three matter to you right now, the case for big-box is mostly reputation. ## What most agencies will not tell you Both sides of this comparison have an obvious interest, mine included. So use a number ratherthan an argument. Ask every candidate, large or small, how many brands one account manager carries. It is thesingle best predictor of what your account will experience, every agency can produce it inseconds, and it is never in a proposal. Under five is attention. Over eight is a checklist,whatever the logo looks like. The second thing: some large agencies run low caseloads for a specific tier ofclient, and some boutiques are quietly overloaded. Size correlates with caseload, it does notdetermine it.
